Writers: What are you worth?

At last week’s Writer’s Union of Canada conference in Toronto, an author asked the head of ECW Press: “Why should authors should get a royalty of 25% (of net) when they could get 70%  publishing on their own digitally?”

Good question. 

The question rose from a discussion of ECW’s new ebook imprint. The replies from the panel were interesting. First there was the assertion of the value of editorial input, an advance of $500 and a promotion budget of $800. Production cost was $1600. So, the publisher’s risk up front was $2,900. The ebook price was set at $9.95 (though Amazon dropped the price to $7.96.)

The publisher emphasized his risk, saying that most of these ebooks haven’t been runaway successes and, because they are solely digital, it’s difficult (or impossible) to get them reviewed in traditional venues. The Globe & Mail refuses to review ebooks, even though ECW is a traditional publisher. (Insert your own joke about the fragility of newspapers’  relevance here.)

By now, my objections to these answers are pretty obvious: 70% is more, the publisher’s price point is too high for the competition, hire your own editor (edit and hire a graphic designer for less than $1600 and format it yourself), $800 for promotion* , $500 advance and giving up e-rights  frankly doesn’t make me swoon.

Am I missing something here? And, as a writer, what about your risk? What about all your time and energy invested as a writer? It takes much more of your finite resources to produce a book out of nothing than it does to shepherd it through to publication. Right?

Sell your books. For a long time.

Movies focus on the opening weekend. Books have a month to hit big or get returned. At least, that’s the way it was for all books. That’s changing in a big way.

Recently I read an agent talking about how digital books extend the life of sales of paper books. Essentially, the message was very much “the status quo is still the status quo” and “E-books are an add-on. Publishing hasn’t substantially changed.”

I don’t agree. First, the extent to which traditional publishing isn’t changing is part of its problem, not its solution. True, many people prefer paper books to e-books, but that’s changing, especially since there are far fewer places to shelve paper books. Bookstores are closing up. It’s not happening overnight. It won’t happen to all bookstores. But e-books are where to place your bets for the future and the future’s coming faster than any of the experts predicted. (Of course, it’s all so new, I’m not sure if anyone really is an “expert.” Maybe that’s a title for someone to claim years later, not in the middle of a history change.)

The agent asserted that most people by far don’t even own e-readers. Yes, and a lot of people still don’t own telephones. That doesn’t mean utility stocks, like Ma Bell, are a bad bet. A lot of people will never own e-readers, but that won’t matter to the book industry because most of those people aren’t big readers anyway. Power users (power readers) are responsible for buying a lot of books—power users, like me. For instance, I bought The 4 Hour Body electronically. Then I decided I wanted to own it in paper as well because it’s a reference book. Then I kept downloading.

The agent’s point about e-books extending sales really stuck with me. The game has changed with e-books. Distribution is cheap and easy. It’s so easy, authors can sell their books themselves through distributors and their own websites. Authors know that their books are not stale to new readers. Every book is new to anyone who hasn’t yet read it.

This is the “long tail” of sales. And now it’s for everybody. The game has changed. What’s weird is that not everybody sees it yet.

Bookstores: How sick are they?

Recently I’ve seen what I call “backlash” articles* about the health of bookstores. You’ve probably seen them, too. In the wake of the Borders chain closings, some media are hitting back with counter-programming (either out of nostalgia or as a way to stand out.)

Their message is simple:

“We love bookstores and they aren’t all dying. Look at this tiny independent where the defiant owners are making a brave stand.”

I love brave stands. I’m also fond of truth and this is an obvious case where the part is not the whole. It reminds me of all the people who object to the digital revolution with, “Look at all those e-books with all their different platforms. It’s a mess so it won’t survive.” I dislike stupid stands.

Perhaps the problem is confirmation bias. They’re looking for reasons why what will happen, is happening, won’t happen. Whatever bump in the road they find they take gleefully to be an insurmountable obstacle. Actually, multiple platforms for e-books are a sign of health (assuming competition is good in that it keeps prices down and choices up) and of growth (as in growing pains due to rapid, unexpected expansion.) The technology to make us all publishers is developing.

“Developing” implies transition from stupid to primitive to flawed to workable to better to a higher state (and eventually to a new tech.) Instant/indie publishing is not going to be perfect all at once. Nothing is, though not long ago I heard a Luddite say he wasn’t going to buy a computer until the tech wasn’t “perfected.” Hahahaha! He was calling from the corner of Unreasonable Expectations Boulevard and Are You High? Avenue.)

There is  a reductionist view with a subtext that categorizes anyone who predicts the demise of bookstores as a gloating goblin. I’m not gloating. I love bookstores. As (I’ve often pointed out, having milk delivered to the house was convenient, too.)

But I’m not saying bookstores will disappear completely. You’ll just pay more if you want the premium paper product. Heck, you already do that, but the price of old media will rise more. You can still buy turntables, for instance, but if you want to hear the scratches on Billy Joel‘s Glass Houses, you’re paying a very high price for a new needle to make that old pig spin.

Paper books are going to co-exist with e-books for some time…at least until consumers really get kicked in the teeth by manufacturing costs. Books get cheaper when produced in volume, but as digital sourcing rises, e-books don’t have to replace all paper books to make paper book production go from unattractive to cost-prohibitive.

There are too many variables and my brain is too small to say precisely when it will happen. I’m simply confident it will occur and one day, maybe even you will say, “Oh, look, darling! A bookstore! There isn’t a bookstore within 2 days’ drive of our house! Let’s go in and buy coffee and look at their tiny collection. How quaint!”

Yes, Virginia, 100 years from now there will still be paper books.

But you’ll be sewing and gluing the binding yourself.

*Chazz definition: A backlash article is an article written to assure the reader that the writer is the sane voice of wisdom when in fact they’re really just knee-jerk contrarians railing against all evidence. Like how the writers at Slate work from the premise, “We’ll hate on what everyone loves and make snide remarks at what everyone thought unassailable because we’re the sophisticated cool kids! Anything goes as long as it doesn’t agree with Salon.”

Paper book nostalgia

Today I passed another dead bookstore. It seemed fitting that above the “For Lease” sign, the old sign advertised that it was a “Shoppe.”

I’ll miss bookstores and paper books. Oh, sure, you’ll still be able to get them if you’re willing to pay more, but in general? Bookstores will be coffee stores, merchandise stores and ultra-specialty stores.

FYI: in England, 50 pubs (the beer-swilling kind) close every month. That’s mostly because they’re non-smoking now and the population moved on to drinking wine at home.

Writers: So-called experts & the digital revolution

I plan to attend a Writer’s Union of Canada publishing conference in a week. Industry experts will be talking about being a writer in the middle of publishing’s digital revolution. I’m really looking forward to attending, but I’m also prepared to take it all in with the cliched grain of salt.

At a previous publishing conference (different group, not Writer’s Union) I ran into publishers who were very resistant to e-books. Their opinions were so far off I have to wonder if they believed what they were saying. Some said the market shift to e-readers wouldn’t happen from five to ten years!

Meanwhile, I said e-readers would blow up on Christmas morning 2010 and soon got obnoxious and gloated about how right I was. E-reader sales did go crazy. E-book sales are climbing despite the industry’s growing pains.

This is bad news for bookstores. I bought my vast collection of books at bookstores, but no more. I use my library for some reading, but generally, I’m a buyer. I entered a brick and mortar bookstore for the first time since Christmas last week to buy reference books. The cost of paper books is such that I just can’t justify the cost of buying paper novels anymore. That’s what my e-reader is for.

Here’s the kicker: Sony obviously underestimated their own sales. They sold out of e-reader covers before Christmas and Sony won’t even receive new covers to ship until March.

The Writer’s Union conference is next weekend. Yes, I shall report what the experts have to say. I’m hoping this time it lines up with current reality.

Writers: The Power of Small (and why press releases don’t work)

When I worked in a city newsroom, one of my jobs was to go through press releases to find gems. There weren’t many of those clichéd diamonds in the rough. Reporters see so many press releases, they begin to look upon them with suspicion and even resentment.

What’s an author to do? You want an interview. You want your book reviewed. How do you make it happen? The traditional approach was to send out lots of press releases and books. It wasn’t very effective. In fact, sending out a lot of review copies is expensive.

There’s an alternative:

Go small. Go low-tech. Write a note.

This isn’t a practical approach for in-house publicists working for major publishers (but they usually work in short bursts for particular authors, anyway.) The low-tech, patient strategy is for indie authors looking for ways into the media. Unfortunately, publishers focus on very small windows of opportunity. They are looking to move a lot of books quickly (before the book stores send them all back for credit.) Marketing in book publishing has been long periods of silence interspersed with short frenzies. As an indie author selling e-books, you’re opting out of big, expensive and short-term strategies. This isn’t so much for Wiley (publishers since 1807!) authors. This is especially for wily indie authors.

As an independent author and publisher, you can play the long game instead. You can write a note or two a day. One author/guru Carolyn See made it her practice to write a “charming note” every day to an editor or publisher or agent.* Why not to reporters, too?

But there’s a trick to making it effective. You know how I’m always saying that if you want to hit up an agent, don’t look for the big, established names? Agents fresh from the factory who are up and coming in established agencies are better bets. They are still hungry and not as jaded. They don’t hate all queries yet. They still have hope and the scales have not yet developed over their eyes.

The same is true for reporters. The book editor of a large magazine already has lots of books lined up. The independent author has lots of indie-spirit, but most book editors still look down on them. So screw them.

Work on getting into smaller newspapers. Send a charming note to a general reporter who would love to do a cushy author interview instead of chasing some city council member who doesn’t want to speak to them. I’d rather talk to an author than cover a house fire any day.

You know why it will work?

It will work because you will be charming (“Loved that piece you wrote on the local scaled railroad hobbyists so I thought…”)

It will work because general reporters think entertainment reporters have a cushier job (and they’re right.)

It will work because all journalists also want to write a book some day.

And while we’re talking small, send off a friendly email to book bloggers. That counts as a charming note, too.

Ask to guest blog. Bloggers love a break and crave hits, connection, track backs, links and love.

Ask for an author profile. I profile an author on Chazz Writes almost every week. It’s not the New York Times Review of Books, but since they aren’t calling, how about alerting like-minded people to your creations? If you can’t go huge, you can still be ubiquitous.

Instead of just showing up at a bookstore and asking to see the manager, send a charming note ahead of you to break the ice and soften her up for a reading. Better, be even more charming and offer to organize readings for your local bookstore. (Later this year I’ll profile an author who did just that. Not only did he help many other authors, his own career got a boost from building community among colleagues.) 

Your book needs attention. I’m sure you’re already working on developing and maintaining your audience. Don’t forget that etching away at it a day at a time over the long haul can reap big rewards. With patience, you can build your empire. Don’t underestimate the power of a low-tech, targeted, personal and charming note.

These days, the mail is mostly for bills. This approach is more powerful than it ever was because you hate what’s in your mail box. But when you get a letter, you’re excited. It will work because it has worked.

Writers: What really happens in book marketing meetings (Plus: What sells books)

It’s interesting to see the profession of book sales rep disappear. I was a journalist first and that’s evaporated. Later I was a book rep and that’s on the way out, too.  Book sales was somewhat romanticized. From the inside of the industry, book marketing isn’t romantic at all. Occasionally I hung out with authors and going to book fairs and sales meeting in nice places was fun. Yes, there were a few cocktail parties. Most of the year, however, you’re hauling so many samples around in your car, the shocks go. You spend a lot of time trying to get to the next appointment on time and worry about finding a good place to park.

I met some really nice booksellers. I also met many awful book retailers. The crux of that problem was that the young booksellers were doing it as a joe job and the older booksellers got into the job for idealistic reasons. No one tells aspiring bookstore owners that, not only are the big chains going to force them out of business, they won’t spend near as much time reading as they planned. Instead, they’ll spend an inordinate amount of time calculating the GST, paying the GST and trying to assist book buyers who aren’t informed book readers. (e.g. “I want to buy a book for my daughter I heard about on the CBC last month. You know. That one…? It’s by that guy? With the thing…? Surely you know that one!”)

So I dealt with the bored and disillusioned. Not exclusively! It’s just that those negative people are the sales experiences I remember best. That miserable bookseller in Owen Sound was an impatient sort who, when I dared to use the word comedy, corrected me and told me the book was “humour.” I’m surprised she was familiar with either facet of the concept. Then there was the condescending one north of Toronto who thought I was stupid since I was still enthusiastic. She beat that out of me quick. “Okay,” I said. “For the remainder of this meeting, I’ll power through the list and act just as pissed off as you appear to be. Happy? Am I smarter now?”

It wasn’t all bad. The owner of the now-defunct Frog Hollow Books in Halifax has a special place in my heart. She was a sweetie, had a great store and she bought a lot of merchandise from me gladly, even in the press of the Christmas rush. I wish that bookstore was still around.

What I find interesting in other people’s reports of marketing meetings is they say sales rep opinions  are valued. I hear of book reps getting input into the list, commenting on the marketing challenges and the dubious appeal of certain covers and so forth. Book reps on some planet get to turn something down and require changes in order to make a book sell. I repped sixteen publishers of various sizes and I can tell you, my input didn’t carry any weight. It wasn’t asked for, either. I was their traveling salesman. If the book didn’t sell, they figured it was my fault.

At a sales conference, the editorial team is selling their enthusiasm for the list they built. In my experience, if we dared to mutter about a lousy cover, we did so among ourselves. Voicing any reservations would be met with derision. We weren’t graphic artists, so maybe the cover proved to be lousy and many booksellers would tell us so as we made our rounds. However, in the context of the sales conference,we were getting flown out to someplace nice for one reason. We were supposed to sit there, take notes, and listen. The graphic artist and the editor got to have opinions on anything creative. Our job was to sell their old ugly dogs with the same conviction as the cute puppies. If we didn’t believe the dogs with mange and pushed-in snouts would sell, obviously we were idiots or traitors to the cause.

It sure didn’t feel like the powerful position some portray. Lots of articles on the publishing process mention the input of the sales team on titles. Not so in my experience. I watched editors and their minions show covers, talk about the books and maybe pass out review copies. True, we’d worry over price points. We’d look at the page count and comment that the heft of the book was light for the expense. (“People buy books by weight,” was a common bit of wisdom. “Green covers don’t sell it’s a golf book,” was the other bit. That was true, I think.) However, the publisher and their editors had already committed their resources to the books by the time we came into the picture. By then, they would understandably be reluctant to make major changes in their plans for two reasons: expense and ego. We weren’t going to change a done deal.

In the hierarchy of the book industry, the editors and publicists put themselves above the salespeople, especially if anyone referred to books as “product.” (Only a few did that.) Sales reps weren’t creative. We just did the grotty part with the filthy lucre that allowed the creativity to continue.

Many editors idolized some authors. Privately though, many put the authors at the bottom of the hierarchy. Yes, writers are the engine of the industry who provide the art to sell and a reason for editor’s existence. Perhaps it’s envy or resentment. Maybe it’s because acquisition editors see themselves as gatekeepers so they feel they made the authors.

In a less complex analysis, everyone’s the star of his or her own movie and authors come and go like background extras.

And some, being arty and human, are a pain in the ass. For instance, I sold Matt Cohen‘s books. For some he was an icon as well as a somewhat famous Canadian author. However, there was a bookseller nearby who didn’t care for his books and refused to stock them. When the publisher took the author out for lunch, naturally they stopped in to see how his books were selling. I soon got a angry memo. “What’s going on?!”

What was going on was not every bookseller is obliged to carry every book and the publisher’s embarrassment wasn’t a factor in the decision. The bookstore owner simply didn’t like Matt Cohen’s books. The proximity of our house to the store didn’t convince the owner. I despised that bookstore owner (a notorious and cadaverous blowhard.) I agreed with his right to stock whatever he pleased, however. Personally, I found Cohen’s books neurotic, but not in a good way.

At first my territory was Toronto (and in the summer, Cottage Country, too.) Later on, I worked for a book distributor so I sold books wholesale across the country as well as in downtown Toronto, Ottawa and all points north and east. I can’t say I ever felt like more than a minion. It wasn’t that the editorial staff was particularly unkind. It was simply that we had no creative input. That’s why I wonder about these reports I’ve read about the publishing process. When in-house editors tell authors, “Marketing didn’t like this or that,” are they really hiding behind the closed doors of those marketing meetings? Is it just a ploy to bring down the author’s expectations from the sky-high hopes, dreams and promises that originated in the editorial department?

Blah, blah, blah. You’re an author. You want to know what sells books. I’ll tell you.

I sold hundreds of books at a time. Some I read, but there wasn’t enough time to read them all. Instead I recited the catalogue copy and gave my impressions for each book’s appeal. If there was any kind of marketing campaign, I’d talk about that. It’s a gift to a book’s potential (and the haggard sales rep reciting the same spiel for the 100th time) to be able to say, “We think this one has a shot at the Giller,” or, “We’re putting a lot of work into getting this one on that particular CBC show you like etc.,…”

What sells books is word of mouth for a book with good writing that tells a compelling story. It takes a lot of incompetence on the publishing team’s part to overcome that. The other thing that sells books is the human connection between the book sold and the person who wrote it. What helped me sell the most books was meeting the author. Booksellers are on the frontlines of retail, far from the cocktail party action. They want to hear a sales rep’s funny story about meeting That Author.

One of the better people on the planet? One the sweetest people you could ever meet? Amy Tan. I sold her books. I sold a ton of her books. Utterly charming and genuine. When I met with booksellers, I didn’t talk much about her book. I sold her to them instead. We push the people we like harder.

When you get invited to a sales conference (if you ever do) or go on a book signing (arrange your own if your publisher won’t), remember to treat the minions well. Be nice. Be fun and memorable. The sales reps will remember you. The booksellers will hand sell you book.

Extra tip:

That’s why it doesn’t matter so much if a lot of people don’t come to your bookstore signing.

The customers may come or not, but the bookstore staff are always there.

Make a good impression and they’ll hand sell your book.

Bookstores are disappearing. Time to sell my book collection.

I came to two realizations about books today:

1. We aren’t being brave enough.

and

2. It’s time to sell my book collection.

Two film directors (Kevin Smith and the guy behind Donny Darko) talked on a podcast about cross-promotion with their movies and how five years from now there will be no bookstores. Though they are both authors as well, their main focus is film so they could be dispassionate about our sick industry. Contrary to what you may have heard, that’s a reason to take their assessment of bookstore extinction more seriously, not less. People inside the publishing industry often have their judgment clouded.

When confronted with such dim prospects for bookstores, many inside the book industry answer:

1. Nonsense! Horrors! Unthinkable!

or

2. It won’t happen that fast. We still have lots of time to bleed the old paradigm dry.

But five bookstores a day are closing across the United States. E-book sales are growing faster than most publishers anticipated. It won’t be long before even your Grammy is buying her books in an electronic format. At first she’ll hold back on buying in, but when the variety of large print books diminishes—they always were a marginal asset—those electronic readers that allow her to easily bump up the text size will push her over the edge. The rise in e-book reading tells me we’re already past the time when digital book consumption is only about the early adopters. That goes double once Christmas morning hits.

Sure, there will still be specialty bookstores, or rather, premium collectibles bookstores. You’ll come for the books, but it’s the coffee they sell which will make the serious money.

I write this without glee. I love bookstores. They are my last retreat. Where else besides my office, will I go willingly? Bookstores and libraries are to me what graveyards and remote girls’ schools with lax curfews are to vampires.

I hope many bookstores find a way to survive. A bunch of them may do it, but those will be digital books on the shelves, mocked up to look like tree books. Yes, grandfather, there will still be tree books, but you’ll pay substantially more for them. Big print runs keep the unit price low by producing large volumes. Those print runs are about to be cut (further) so that paper book you’re so attached to will be a specialty item. (Have you noticed the rise in the prices of buggy whips lately? It’s crazy.)

Then I listened to another podcast. Blowhard’s Malcolm Ingram was speaking with a porn actor/director. Ingram observed that the skills are transferable to mainstream film. (Insert your own joke here.) But he was talking about technical skills. Then he mentioned that it’s never been easier to make a film. It’s true. The cameras come fancier and cheaper than ever. YouTube is a young filmmaker’s playground (search Nigahiga and you’ll see what I mean.)  Technology has democratized filmmaking. “I’ve directed two documentaries,” Ingram said, “and I’m borderline retarded.”

That, ladies and germs, is indie spirit.It’s brave. It’s what we’re lacking.

What’s true for film is also true for publishing. Becoming an independent publisher has never been easier and the technology to make a book and market it is only getting better. People have done it. A bunch of industry experts with their own agendas are holding with opinions which were once valid. They get less valid each day (and another five more bookstores go extinct.) They have their reasons to mistrust self-publishing, but if they’re still confusing self-publishing with vanity publishing…frankly, now those people are boring me.

We’ve already hit the iceberg so stop wringing your hands about whether we’ll make it to New York harbor. Honestly, your obstinacy is titanic.

Oh. That other dire conclusion? Paper books are on the way out. I have thousands of them.

It’s time for me to sell them while someone’s still interested in buying them.

The Paper Book Sustainability Question

I was mulling over PA Melo’s post from yesterday. E-book or P-book? To be or not to be?

I do agree with him that paper books will continue to be available, though eventually you’ll have to pay through the nose to get those specialty items. (Oh, right, you already do!)

The conundrum is not just that ebooks are biting into the paper book market. It is that ebooks eventually make p-books impractical on the grand scale they now occupy (i.e. that scale which allows me to wander around bookstores as I love to do.) Part of what makes books affordable is volume. The more you produce, the less you pay per unit.

My question: How much of the industry—what percentage*—has to go electronic before mass production of paperbacks is unsustainable? Please let me know what you think.

*I have heard predictions as low as 35% and as high as 50% Either way, we’re well on our way to being bookstoreless. I’ll have to go back to hanging out in bars (okay) or coffeehouses that aren’t part of bookstores. Horrors!

Chazz here. Writer and aspiring scriptwriter PA Melo wrote an interesting article on the future of publishing. He won the book Time Was Soft There by Jeremy Mercer. Here’s his article:

The future of book publishing is grim right now. From what I see, it’s on a path to destruction. However, it will change from the path it’s on once publishers realize they can no longer hope to make the current model sustainable. (The term “current” is misleading in this context. The publishing model has changed very little in a very long time. What is current is debatable because the state of publishing is in flux.)

In a recent Quill & Quire article, for instance, the Canadian publishing journal reported that book sales reps are becoming obsolete. One veteran sales person advised anyone who thought about getting into the sales side of publishing to “go learn how to build a website.” That’s good advice. And it’s also good news for the planet. Sending book salespeople all over with paper catalogues and then shipping tons of books all over the place isn’t an earth-friendly strategy. What made the article even more poignant was another reason book sales representatives were less useful: There are far fewer independent bookstores upon which they could even make sales calls.

When I talk to older relatives, they all say how resistant they are to reading books on screens. Most of those same relatives have never attempted to read a book on a screen. I sang a little “Don’t dear the Reaper,” to them in reply. No, dead tree books won’t disappear entirely, but if my family wants to buy them, they will have to pay a premium for them. Already I pay for audiobooks from iTunes at $9.99. I used to have to pay up between $60 – $70 for that privilege when I bought audiobooks on CDs. Now it’s on my MP3 or iPod and it’s cheap.

Right now, as the industry goes through its transition, there are still naysayers, but their voices are getting smaller and less sure of themselves. I’m convinced writers will be paid less and will have to write more. However, they will also have new opportunities to reach new markets and to market themselves. Publishers are in flux because they aren’t sure of their role anymore. Before they could point to their distribution networks. However, in a world where I can put up my own website and sell my own stuff, build my own fanbase and (some day) deliver my books to my readers immediately, I don’t need no stinkin’ publisher! (Or maybe I do. But the terms for my ebooks better get a whole lot more fair than what I’ve been hearing lately!)

I’m a novice writer. I’ll grow into this profession of writing and me and my peers think no more about reading onscreen than you do about putting on your seatbelt. I wish publishers were changing faster, but I’m sure that those who cling to old contracts and old business models won’t be around in a few years. Their role is being redefined. If they aren’t very careful, it will be redefined for them.

Our roles as writers is also being redefined. We’ll have to take less money up front just like musicians have had to do. (Now I hardly ever buy a whole album. It’s only the songs I absolutely want or nothing.) And we’ll have to take more responsibility for our own careers. I’m looking forward to the challenge!
