Writers: Dump your preconceptions (and your word processor)

Just a quick note to say I’m back from The Writers’ Union of Canada Toronto symposium on the state of publishing. I’ll be going through my notes and giving out reviews and information a bit at a time in coming days as I unpack my notes and cogitate. The conference was packed with information to act upon. Sorry for the tease, but I’m busy setting up a new browser (Opera) and a new file management system (Dropbox) tonight. (Both are free and come highly recommended by a guy you should bookmark,  get to know, subscribe to and read assiduously: Ross Laird. More on that in a moment.)

I met  some nice potential clients and made a couple of new friends. Since last year’s experience  at two writers’ conferences I realize I’ve been impatient for people to catch up with my worldview. At one conference a publisher displayed a pathological resistance to e-book reality. At the next conference I met my first e-reader power user who pledged never to buy a p-book again. I’ve been harping on the change from vanity publishing to self-publishing and all that entails ever since. So it was that I became cynical about this weekend’s symposium. I was so used to the sound of my own voice saying “the future is now” — voice in the wilderness that I am — that I didn’t think anyone was catching up. In most ways, the Writers’ Union certainly has caught up and is forging ahead with the new publishing reality. (I’ll address how they haven’t changed in another post soon.)

The Nugget You Need Tonight

Tech guru Ross Laird opened his first lecture with this:

SELF-PUBLISHING IS MAINSTREAM.

Note that he didn’t say it will be some day.

His message was strong: stop looking backward because the future of reading is on devices. Choosing self-publishing is to embrace a startling degree of freedom, fun, adventure, work and independence. Scary cool, huh? It was relief to hear someone articulate what I’ve been saying (although he’s more tech-oriented, glib and has slides.)

There is much to chew over from the symposium, but for tonight I’ll start you off with this link:

Writers: Take a penny, leave a penny

The agent talked about her latest sales: This fabulous author and that little debut. She called them her authors, her books. It sounded like such a glamorous world. The writer hadn’t seen any of it for herself, but she had a writer’s mind so she could imagine every tantalizing detail.

“Good for you,” the writer said.

“Well, it’s not all cocktail parties, you know. In fact, it’s not nearly enough cocktails. Sometimes I hate it. You should see our slush pile. Long nights. No down time. I’d love to read the latest good books, but I have so much to read, I end up reading more bad stuff than good. You know how it is.”

The writer nodded and smiled, but she didn’t know how it was. She only read the good stuff. She aspired to be one of those writers who get a book launch and get to gripe about not getting paid enough as they examine royalty statements.

She glanced down at her own manuscript in the middle of the desk between them. She had changed the title five times over the course of as many drafts. Now she thought the words on the cover sheet should read: THE ELEPHANT IN THE ROOM.

The writer thought of the bills that had been piling up as she wrote and rewrote multiple drafts of her book. She wanted to ask, “What do you think we can get for it? Any chance of an auction?” The writer didn’t have dollar signs blinding her vision. Her family had been supporting her efforts to get published for a long time. She wanted to finally have some money to show for it. She thought of all those nights she said, “Mommy’s working.” Everyone else she knew who worked got a paycheck.

But the writer knew those questions would sound impertinent. Unprofessional. Instead, she acted cool and casual and nodded at her manuscript. “Is it any good?”

Is it benign? is what she meant.

Sure, it’s good,” the agent replied. Then, a deep breath and a furrowed brow. “A lot of people might even think it’s great.”

The writer’s shoulders relaxed.

“But it’s not just a question of it being good.”

The writer’s shoulders tensed again. “It’s not?” Uh-oh…

The agent picked up the manuscript, felt its weight a moment and then placed it back on her desk. Then she slowly slid it back toward the writer. “The landscape has changed a bit since we last spoke.”

The writer sat up straight in her chair. She didn’t want to pick up her manuscript. Not yet. If she took it back, it would signify something she didn’t want to see.

“There are a lot fewer bookstores. The economy isn’t recovering as fast as we’d hoped. E-books are really screwing things up, I can tell you. There’s a lot of flux in the industry,” the agent said.

“Flux.”

“Yes.” The agent pushed back from the desk and stood. “I tell you what,” she said. “The market just isn’t ready for this sort of thing right now. I could have sold this a year ago, maybe even a few months ago.”

A few months ago you told me to take another swing at it, the writer thought.

“But it’s just not hot enough with my editors—”

There it was again. My authors, my books, my editors. It was if her agent held the keys to the whole world.

“…and I’m not as enthusiastic as I’d hoped. If I take something to them which isn’t really double-plus ready for prime time, they’ll never let me in the door again. I have to love it to sell it. You understand.”

The writer thought of all those years her father sold Fords. He didn’t love every model, but he had sold a lot of cars. The writer refused to rise from her chair. And she would not touch her manuscript. Promises hadn’t been made, no. But the agent had always sounded so positive. It had taken her two years to find this agent. Everyone said two years was lucky.

“Can I…? What could I do to fix the draft?” She hated the desperate tone that crept into her voice then.

The agent shook her head, but she was smiling in a way the writer guessed was supposed to be reassuring. “I wouldn’t worry,” the agent said. “Eventually, with a stick-to-it attitude, you’ll be published soon enough.”

Soon enough? What did that mean? The writer winced.

The agent put up her hands in a soothing gesture. “Relax and persevere. Your writing shows so much promise.”

The writer had heard this phrase many times. She thought if she heard it again, she might just throw a very embarrassing, very childish tantrum.

“So what should I do?” the writer asked.

“Oh, I think you should start fresh, of course,” the agent said. She was still smiling that infuriating smile.

Fresh? The writer had begun this manuscript (her third unsold manuscript) four years ago! The weight across her shoulders felt like an ox yoke.

“Don’t be discouraged,” the agent added breezily. “This is how this business works.”

“This business doesn’t seem to be working for me,” the writer said. I’m not even sure you’re working for me. She thought it but she didn’t dare say it.

The writer took a breath, held it a moment and then let it escape between her teeth in a slow hiss. “I don’t want to hear about flux. Give me something I can chew,” the writer said. “What’s wrong with it? You were so enthusiastic about the pitch.”

The agent came around the desk and took her elbow, ushering the writer toward the door as she spoke. “It’s a combination of elements. Not loving it enough is the main thing. If you’re looking for something more concrete to work on, I’d say this draft turned into a bit too much of a cross-genre issue. We have to be sure which shelf the book will be on so we can market it effectively. Is it a thriller or is it a sci-fi? I’m not sure. I bet you don’t know. It’s not…” the agent searched for the right word, “definitive.”

No, the writer thought. She’s appearing to search for the right word, but she’s acting. She’d said this many times before. She said it the way human resources people spit out, “…and we thank you for your years of service.”

“Wait. I do know. It’s a thriller, but if they aren’t sure—whoever they are—they can put it on both shelves,” the writer said. “And if bookstores are disappearing and people are buying books online so much, bookshelves aren’t really such an issue anymore are they? Shouldn’t we at least give some editors the chance to say no?”

The agent’s mouth was a line now. “You have to trust me,” she said. “I know this business. I’ve worked in it for almost twenty years.”

The writer said nothing. She was angry, but she wasn’t sure she should be angry with her agent. She wished she knew who to blame. The agent’s answer seemed to be that she should blame market conditions. Or herself. She didn’t know, but she wasn’t so far gone she didn’t wonder if the agent’s twenty years of experience meant she was now twenty-years stale.

The agent’s hand was on the doorknob. “I have a piece of advice for you,” she said. “I have to share it with all my clients at one time or another. Are you listening?”

The writer nodded. She could hold back the big fat baby tears until later, but she cursed herself still. She knew her eyes were wet and shiny. She wasn’t looking like a professional writer just now.

“Pick up the pennies,” the agent said.

“Wha…whut?”

Pick up the pennies! My mentor always told me that and now I’m telling you. When you see a penny or a dime in the street, pick it up. It’s your message to the universe that you’re open to receive your fortune. You’ll get good things eventually if you let the universe know you’re open to whatever it will give. When you pick up a penny, you’re telling the universe, God, Fate, whatever…you’re saying, ‘I’m patient and worthy of your grace. I’ll wait for my time and my turn.'”

With that, the agent grabbed her hand and pumped it firmly twice. “Good luck!” She seemed almost cheerful. “Pitch me again some day when you’re really really ready.”

Outside on a bench the writer searched her purse for tissues that didn’t look too well-used. Somehow she had the manuscript in her hands again. The agent had slipped it into her grasp so smoothly. She looked at the cover again. She felt the weight of it. It had seemed so valuable.

And what would she tell her family? Worse, what would her writing group say? They hadn’t been fans of the story at first but she’d honed it and they had come around. The people she had trusted most had loved the story, but now, obviously, their opinions had been wrong. All wrong. Not even close to right by accident.

This, she thought, had been needlessly humiliating. She should have just waited for an impersonal email instead of making an appointment. What had she been thinking when she picked up the phone? When she had spoken to the agent’s snotty assistant, the writer had said, “I’m in the city and I thought, hey, I can finally meet my agent in person!” As if she ever just happened to find herself in New York. As if she didn’t live three states away.

She’d felt so good about that move. It seemed so bold then. She had pictured the agent taking her to lunch where they could plot strategy over gourmet coffee with cinnamon swizzle sticks. The agent, she knew from her blog, was big on planning her stable’s careers. She felt like such a rube now that she hadn’t even stayed long enough for a stale cup of office coffee with lousy powdered creamer in a paper cup.

The city street bustled on around her. Hundreds walked past and they all ignored the woman snuffling on the bench. How much older would she be before it was her turn to get noticed? How much patience was reasonable? Maybe it was time to quit.

She had always dreamed of being a published author, but it was a dream with no known origin. She didn’t have to do it. It wasn’t beyond the dictates of her own will. Would she always be held hostage to the whim of her eight-year-old self? This was like running a marathon with no known finish line. Why not stop? No one was making her do this. She couldn’t call this a profession after this. Now it was just a hobby.

She could do something else, too. She had talents. She loved to cook. It wasn’t too late for culinary school. Maybe she would write a cookbook one day. She didn’t like the hours and the time it would mean away from the kids, but she could go for that real estate license. If she saved enough, there was still time to go back to university, she supposed. But what, besides english lit, would interest her? And wouldn’t all those books be a terrible, daily reminder of the beautiful dream she’d abandoned?

The writer looked down. At her feet she spotted a penny on the sidewalk. It was so soiled it was almost black. This, she thought, was one of those plot twists that would make an editor with a MFA scoff. She smiled and, without thinking, reached for it. Before her hand touched it, she froze.

What message was she sending the universe? Patience and openness and receptivity? Like her place could only be a gift? Like the universe was deciding whether she was worth a favor?

No.

That’s when she knew what picking up pennies really meant: If she stooped for a penny she was really telling the universe she’d settle for anything.

No.

She would not settle for a grudging gift. She would choose the dignity of earning her place instead. She would go get it herself.

The writer marched down the street with renewed purpose as she shoved the manuscript into her bag. She’d print off a new one as soon as she got home. She held her head high. Her step was fast and her shoulders light. A plan was forming. There was so much to do. She had to research ebooks and POD and formatting. She had to figure out self-distribution. She had to hire an editor and recruit proofreaders. When she got back to the hotel she’d call her husband and announce the great news. She wasn’t just an author anymore. She was a publisher now, too.

She knew she wasn’t supposed to smile at New Yorkers. You were supposed to look straight ahead, avoid everyone’s eyes and blend in. Instead, the writer beamed at everyone she saw. “Bright lights, big deal.”

Writers: Is writing therapy for you?

Writing can be therapeutic. You can get some etheric vengeance, exorcise your demons and find peaceful transcendence.

But I don’t think your therapy should show. If you stray into telling the reader how to feel, your writing experience intrudes into their reading experience.

Don’t do that, please.

What writing teachers don’t say is, “Not getting preachy is really hard.” For instance, in my WIP, I touch on issues around censorship. In fact, I’ve noticed my penchant for not just touching on the issue, but hammering on it.

How do you know you’re hammering your personal issue too hard? Overexplaining irritates readers. Making two characters argue and leaving the opposing side too weak is another sign. Look for when the action stops and restart it. For instance, when your protagonist slips into a monologue that goes on uninterrupted, he’s at the pulpit and you’re losing readers.

You can still have a point of view, of course. Just lay out facts. Let your readers decide. Slip the facts amongst the action of the story. Don’t lay it all out at once. Instead of pontificating, let arguments percolate through the story.

Orwell’s 1984, for instance, shows the horror of the all-controlling state. Orwell doesn’t tell you it’s awful and list why. He shows cages full of rats. Chuck Palahniuk‘s style is another good example. He doesn’t tell the reader how to feel. Non-judgmental writing yields effective results.

Don’t write from your therapist’s couch. The benefits you get from writing may be every bit as personal and profound as a therapy session from In Treatment, but if you’re writing for an audience, please let your readers find their own therapy.  In Finding Forrester, Sean Connery says, “You write the first draft with your heart and the next with your head.”

Publishing: Change or Die

I read a fascinating book called Change or Die recently. It documents what makes us change and what makes us resist change. Quoting heart disease and lifestyle specialist Dr. Dean Ornish, “People don’t resist change. They resist being changed.” But change is coming and it’s happening faster than so-called experts predicted just a few months ago.

The premise is that for people to adapt, they must harness the power of community, process and engagement. Leaders must lead by example. Facts and fear don’t change people, even in dire circumstances. The author looks research showing how heart patients and career criminals made real positive change and adapted.  Real change is collaborative.

What’s interesting about the changes that are happening to publishing is that, despite a long history to draw on, the changes are still happening to publishers. Publishers are harnessing the awesome power of denial to affirm that they are still on top and will always be on top. We’ve heard this tune before and you know it ends with a swan song.

For instance, in Change or Die, we can see the same pattern with GM. GM insisted their cars were superior despite facts. GM execs even changed the scale of how they measured their success (i.e. number of car defects) to protect their illusions. Throughout, they would not acknowledge the superior reliability of foreign cars. GM had to lose a fortune before they began to see they sucked. Arrogance nearly killed them. Thanks to a huge reality check and huge government checks, they got saved from themselves. (Publishers aren’t too big to fail though, so we’ll see many big publishers disappear or become micro-publishers soon. Well, that’s really already happening.)

Traditional publishers have had market dominance so long, many still think it will last forever. They take the facts—self-publishing and ebooks are going through growing pains—and affirm their eternal dominance. Nevermind all those people buying e-readers! Nevermind the expansion of self-publishing and DIY due to technological changes. The e-book ad POD problems aren’t a sign of their demise. That’s growth. No technology emerges in its final form. There is no final form until we’re extinct.

The market is changing under publishers. They aren’t, on the whole, acting in a proactive way. And yet, we can’t scare them into believing the revolution is here. Facts don’t work, but fear doesn’t, either. (I’m not writing this to scare anybody, though inevitably it will scare some.) The publishers and agents of the traditional structure will survive long-term when they decide these aren’t problems but opportunities.

When they turn from despair for the old models to hope, then they can begin to adapt to new market conditions. Then they can change and thrive. There will be room for everybody. There are more readers reading more (but they are reading in new and fractured media.)

As a writer, I see the opportunity to promote my work. I might sell part of it myself and go the traditional route with other parts. (No, publishers can’t assume they get all the rights anymore. I’ll have to work harder and diversify and they’ll have to accept less or get nothing. Everybody gets to take part in the adaptation process and it won’t all be fun, but how much of business is all fun? Suck it up, writers and publishers.)

As an editor, I see more opportunities to work with diverse authors on their self-published books. I don’t have to live in Toronto anymore to work in Canadian publishing. In fact, where I am isn’t at all relevent. (Loved T.O, but I like raising my kids in a smaller city.)

As a reader in an electronic world, I can get easier access to books I never would have been aware of in my local bookstore. Yes, there’s more curation to do, but there’s always been curation to do. Now I can find out from friends and trusted blogs new stuff to read that isn’t on a top ten list.

Digital books are easier for me to access and eat. Digital books are easier for me to produce. E-books are easier to edit. Oh, look, I’m a curator, too! Look at all those links to check out!

Dean Wesley Smith blows agents’ future aspirations out of the water (make sure you read through the pithy comment section, too!) and Anis Shivani tells you to forget everything you thought you knew about writing and publishing.

Much of it appeals to me because neither believes in sucking up and allowing yourself to be put down or kept down by The Man.

Writers: Why self-publishing sucks (and what you can do about it)

A couple of years ago I put together a chapbook of poetry. A few seconds after I handed a copy to a beta-reader he found a mistake. It was a glaring mistake on the first page he turned to. Alas. Embarrassment is an emotion that can run through you, both hot and cold.

Typos, grammatical errors, consistency problems and a host of other plagues suck the credibility and professionalism from your manuscript. At least for me it was a beta-reader and, contrary to first impressions, the rest of the manuscript emerged clean.

Some writers see self-publishing as a shortcut. When writers treat the medium as the quick and easy path to becoming an author, that’s still vanity publishing.

When you approach it seriously and make sure your manuscript has been combed for problems, that’s publishing (nevermind the “self” part.) When you choose to self-publish, publish. Form a company. Be a publisher. Hire editors (yes, I’m aware of the conflict of interest, but if you are, too—yes, I edit—we’re covered.) Get proofreaders lined up.

Take it seriously and you will be taken seriously.

Writers: The Secret to Writing a Bestseller

The only thing you can do to ensure

you come at all close to writing a bestseller is:

Write your book!

After that? I hate to disappoint you, but there is no secret.

There is information you should consider, however, like acting on the things you can affect (factors) and refraining from making yourself crazy trying to change things that have a negative effect on you (variables.) 

Don’t focus on variables.

Focus on factors you can control:

1. Write the best book you can.

2. Build your audience (Teach, review, tweet, blog, network, learn, connect etc.,…)

3. Get your book to market (trad or indie publishing—that’s a different post.)

4. Do it again.

You’re going to want to come back to and act on 1 – 4 again and again.

The rest is explication.

I can already hear howls of protest about the title of this post. However, if you get an email from someone claiming they have insider secrets to making your book an instant bestseller, you can safely move on. There are some wacky claims out there, so let’s unpack and debunk.

First off, there are far too many variables that are out of your hands for any one person to direct you to bestsellerdom. In the publishing process there are a lot of variables. All of them have to fall into place for your book to be sold, but even if that were to happen, there are no guarantees your book will climb the charts…even if it’s good.

There are a lot of good books. Sadly, that doesn’t mean we’ve heard of them.

Consider Chuck Palahniuk‘s Fight Club and Choke. They both became movies, but just before it was announced Brad Pitt was going to do the Fight Club movie, I saw it in the remainder bin. They got whipped out of there when his book got the movie deal and the newest hire had to peel off all those stickers that read: Marked Down. The author wrote a great book in Fight Club, but he was headed back to anonymity before the lucky break. (He’s proved his worth since over and over, too; he’s prolific and, weirdly, I even saw a major review that didn’t even mention Fight Club.)

His case is a perfect example of something falling into place that was totally out of the author’s control. If Antonio Sabato Junior had played the role instead of Tyler Durden and Lindsay Lohan had played Marla instead of Helena Bonham-Carter, you would never have heard of Palahniuk’s books (because that’s a lot of stink to overcome.) Antonio was good in the few minutes he was in The Big Hit, but generally, if you see a movie poster with Lindsay and Antonio, you don’t think,  “Ooh, gotta see that!”

The most important reason you can’t just follow set rules and write a bestseller is that what William Goldman said about Hollywood also applies to publishing. “Nobody knows anything.”

That’s why there are sleeper hits. I wandered into Fargo and Highlander, didn’t know what to expect, and was blown away. Margaret Atwood snuck up and surprised me with The Year of the Flood—okay, maybe other people expected great things from Atwood every time, but that’s the book that turned me around on that author. (Can’t wait for the third in the series!)

When manuscripts go up for auction to big publishing houses, acquiring editors bid because they want a hit. Even when books go for big money, that’s no guarantee of great success. In fact, if the author doesn’t earn out that big advance, it’s a very public failure. That blemish on their record hurts authors when they try to sell their next book.

It’s a subjective business. If agents and acquiring editors really knew much beyond their own taste, then every book they bought would sell very well. Look at the bestseller lists. There are only so many spots in the top ten lists. Then look at the book store shelves packed with midlist titles. That’s a lot of books, and those are just the books the stores stock. There are many more books published than ever make it to bookshelves, yet somebody thought each book would earn out its advance.

Nobody’s betting on losers on purpose. The bestsellers are the frontlist. The books that aren’t expected to do as well are the midlist. Midlist authors are still generally expected to earn out their advance, however. Remember: it’s business, not charity.

Hm. Somebody’s going to object that there are exceptions (and, of course, there always are. Can we say much at all without some generalizing?) So I must admit I did know a publisher who bet on losers pretty much exclusively. Maybe he was noble and doing it only for the art (and government grants) or maybe his judgement was just galactically poor. He’s out of business now so no more art. (Last parenthetical, I promise: And if you publish poetry, nothing is frontlist or midlist because no one pubishes poetry expecting to make money.)

Back to the book store: See all those dogs in the remainder bin? Somewhere, someone bet a lot that each one of those books would sell really well.

Some books aren’t a surprise when they do well, but for those books, that’s not the game anymore. When a publisher buys a Sarah Palin book, they aren’t so concerned whether it will sell. Their concern with a book like that is, how much and how fast will it meet higher expectations and sell more? When a book succeeds, the publisher has to time the next printing right and gauge how much promotional money should go into the publicity campaign to push it as far as it can profitably burn.

Publishers concentrate their limited resources on the few books they think will have a shot at bestsellerdom because they will take a loss on most of their catalogue. Some don’t believe it and authors lament it, but publishing is a business. And it’s a business with very small margins.  

Even when publishers get books on the shelf, it’s not even over then. The sell-through is what’s important. Unlike any other business, publishing’s tradition—blame Simon & Schuster—is that books that don’t sell may be returned for credit. It’s a tradition that may eventually be dropped, especially when there are fewer book stores around.

I’m dying here! Give me some good news, Chazz!

Okay. The good news is that when you get rejected, you can take comfort in the knowledge that nobody knows anything. Maybe the guy who rejected you also rejected JK Rowling, so what do they really know anyway? Maybe you are destined to be a sleeper hit.

Sorry. How about this? Contests, bestseller lists, critics and reviews might help an unknown author, but it’s really word of mouth that makes a book popular. (Or a big movie deal.) The antidote to your angst is to keep writing and pitching. Find your audience and put yourself out there to be found.

Writers: The trick to keeping your resolution

We make resolutions to diet when we are full. I resolved to diet many times before I got into the right mindset to lose 40 pounds. We depend on excitement, instant gratification and short-term thinking, which is why we got fat in the first place. Much the same is true with that resolution of yours to write your book this year.

You don’t need short-term thinking, but you do need short-term focus. You need long-term planning and short-term action. Each day you work toward your goal is a little course correction. Just as you drive and make tiny movements of the steering wheel along the way, each time you don’t get distracted and write another 500 words instead is a step toward finishing your book.

Sure, we can make big announcements. “This, I swear by all that is holy, is the year I will…” But it’s the little things you do, the day-to-day commitments to your goal, to yourself, that will make the difference. 

Why did your past resolutions fail? Think about it. What happened? Was your goal clear? Did you write your goal down? Did you tell somebody you trust to help you remain accountable? Did you track your progress? Did you make a game of it? Did you set up small rewards along the way? Did you set up a bet or a competition with a colleague to spur you on? Are you feeding your goals with information that helps you? Are you cautious to protect your time from short-term rewards that are really sabotaging you? (And if so, spend some time working out why you’re okay with settling for less.)

These are all useful strategies, but it comes back to the reaching your goal one day at a time, sometimes one minute at a time. Keep your resolution. Resolution means focus.

Too often we suffer from JOM Syndrome. JOM means Just One More.

Just one more cupcake. Just one more day off the diet. Just one more day without writing. Just one more day before I really start. I deserve a break. I deserve something less than my ultimate goal.

Translation:

I deserve to earn the reward without putting in the work.

Real-life answer:

No, you don’t.

Forget your grand pronouncements while your energy is high and your belly’s full. Instead, do what you can today to reach your goal (whatever it is.) Forget your entitlements. Do the work and no whining is allowed. If whining worked, you’d be done by now.

That sounds tough, but it will get better. You know why? Because the toughest part about writing is simply to begin. After you get started, you’ll be okay. You just have to keep on starting. Again and again and again, every day.

When you fail, begin again.

When you give up, begin again.

People will criticize your writing. So what? Don’t let them say you don’t write. Writers write. If you weren’t a writer, you wouldn’t have come to the end of this post.
